Direct Lake vs Import vs DirectQuery: Choosing a Power BI Data Mode

Choose a Power BI data mode by analysing freshness, scale, modelling needs, source performance, governance and user experience instead of following one-size-fits-all advice.

Start with the reporting problem

Choosing a storage mode is an operating decision about how report requests reach data and how source changes become visible. The right comparison includes correctness, freshness, responsiveness and the work required to keep the model running. Start with a realistic workload and a measurable reporting requirement before selecting the architecture.

Core concepts to learn

1. Practical controlDocument the required freshness and acceptable report latency.
2. Practical controlTest representative report interactions rather than a single visual.
3. Practical controlReview model size, refresh behaviour and source load.
4. Practical controlSelect security and governance controls before rollout.

Build a practice scenario

  1. Choose one report page and document its freshness cutoff, response-time goal and expected concurrent readers.
  2. Build two feasible storage-mode candidates against equivalent prepared data and matching business measures.
  3. Run the same filters and detail requests, capturing timings and the actual execution path.
  4. Recommend a mode only after reconciling totals and confirming reader security under the intended operating conditions.

Use sample, authorised or fictional data. Do not publish credentials, business data, account numbers or customer information in a portfolio. If a task has financial, security or production impact, include a review or approval step before any change.

What each storage mode actually changes

Import stores a copy of selected data inside the semantic model. Report queries use that model, while a refresh brings in source changes. DirectQuery sends queries to the underlying source when report interactions require data. Source design, network paths and concurrent demand therefore become part of the report experience. A smaller imported model can outperform an unnecessarily complex live connection.

Direct Lake uses eligible Delta tables in OneLake and loads needed columns into memory. It requires Fabric capacity and is not simply another connection option for every operational database. First identify where the prepared data lives. If it is still an unsupported source outside the required architecture, selecting Direct Lake does not remove the need for ingestion and transformation.

Microsoft distinguishes Direct Lake on OneLake from Direct Lake on SQL analytics endpoints. The SQL variant can fall back to DirectQuery in supported circumstances, including queries against SQL views. The OneLake variant does not use that fallback. Record the exact variant in your design document; the phrase Direct Lake alone leaves important behaviour unspecified.

Choose using a concrete reporting requirement

Consider a fictional institute with three reporting needs. Its weekly attendance review is prepared after staff correct the previous week’s records. Its admissions team wants a frequently updated enquiry queue. Its management team studies several years of transactions already prepared in a Fabric lakehouse. These are three workloads, even when they appear under the same company name.

For attendance, a scheduled Import refresh may satisfy the agreed cutoff and give a predictable review snapshot. For enquiries, evaluate DirectQuery only after checking the source can serve the required interactions without disrupting operational work. For the historical lakehouse analysis, test Direct Lake against an Import alternative using the same measures and report layout. These are candidate choices, not universal prescriptions.

Write acceptance criteria in observable terms: the latest completed business day must be included, the key report page should finish within the team’s agreed response time, and totals must match a signed-off control extract. Record the expected number of simultaneous viewers. A demonstration by one author with one card does not establish readiness for a busy admissions period.

Run a fair comparison instead of a one-click speed test

  1. Freeze a representative dataset and confirm the same date range, row count and business definitions in each candidate model.
  2. Use the same report page with a summary, a trend, a detailed table and the slicers users actually need.
  3. Test the first visit and repeated visits separately. Record whether the model and source were already warm.
  4. Repeat with a selective course filter, a broad date selection and a drill-through request. Note which interaction becomes slow.
  5. Capture refresh or framing completion, model settings, capacity activity and source-query behaviour alongside visual timings.

Keep the results as a small comparison log, not a single winner label. If one model loads the summary quickly but stalls on transaction detail, the next step is to inspect that interaction. Changing storage mode before locating the expensive work can move the bottleneck without solving it.

Freshness has more than one clock

In a Direct Lake model, framing determines which version of the Delta tables the model references. Automatic updates can trigger framing when source data changes, but a failed operation or a deliberately controlled refresh schedule can affect what is visible. Microsoft explicitly distinguishes the latest table state from the last successfully framed state.

For troubleshooting, record four timestamps: the business event, ingestion completion, transformation completion and the model’s relevant refresh or framing operation. Then check the report’s filters and any cached or unchanged visual state. If an enquiry is missing, this timeline shows whether it was never ingested, excluded during preparation or not yet visible through the reporting model.

Do not promise that DirectQuery guarantees an always-current screen. The source may itself lag behind the business event, and a report interaction must retrieve and display the relevant result. Define freshness from the reader’s perspective and verify it with a known test record.

Security and capacity belong in the decision

Test an ordinary reader with the intended restrictions, not only the model owner. SQL endpoint security and OneLake access are different enforcement paths, so a move between Direct Lake variants requires explicit security review. Do not remove a restriction simply to obtain a better performance score. Verify who can read the underlying data and who can see each report slice.

Capacity limits, memory demand and source concurrency are separate from data volume alone. A model containing many unnecessary high-cardinality columns can be harder to serve than a carefully shaped model with more rows. Remove unused fields where appropriate and keep transformation ownership clear. Document the capacity and sharing requirements before assuming a successful author test will work for every reader.

Questions to resolve before migration

Is Import obsolete? No. It remains a useful baseline when its refresh schedule and model size meet the requirement. Keep it in the comparison rather than treating newer terminology as a reason to migrate.

Can a report be correct but unexpectedly slow? Yes. In the SQL-based Direct Lake variant, fallback can preserve results while changing the execution path. Check the configured behaviour and actual query path before changing business measures.

What belongs in the final recommendation? State the chosen mode, freshness commitment, tested workload, security evidence, operating owner and condition that would trigger reconsideration. This makes the decision reviewable when usage or data volume changes.
